Punk Tactical RPG Stratagem Lost targets A Winter Release on Steam With an Updated Demo

Hybrid Fiction Games has announced a winter release window for Stratagem Lost, its first game and a turn-based strategy RPG mixed with visual novel storytelling.

The PC title is in development and now has an updated free demo, giving players a wider look at its early chapters, revised scenes, new music, and recent gameplay improvements.

The announcement comes after a Kickstarter campaign that helped fund the project in 2024. The campaign reached more than $27,000 from 346 backers, passing its original goal and giving the small Carolina-based studio room to keep building out the game’s combat systems, cast, and story.

Since then, Hybrid Fiction Games has kept the community updated through development posts, festival appearances, and demo revisions. Stratagem Lost was also part of Turn-Based Thursday Fest 2026 and is planned to appear at Indie Quest 2026 with new gameplay and story content.

At its core, Stratagem Lost follows a group of drafted soldiers caught inside a world still damaged by war, fear, and political instability.

Their mission soon turns into something larger as they run into terrorists, hidden agendas, and otherworldly threats, giving the game a darker tone than many tactical RPGs. Its identity comes from a louder punk attitude, with strong 2000s influence, hard rock and nu-metal energy, and visual inspiration drawn from Dadaism, pop art, and comic book framing.

The final release is planned to include more than 25 playable chapters and over 30 hours of gameplay.

Hybrid Fiction Games also lists more than 25 playable units, each with their own look, personality, animations, and role in battle. A group of 20 assistant characters can also support the army, adding more options to the squad-building layer.

Stratagem Lost uses grid-based turn-based battles, but its stamina system gives turns a more flexible rhythm. Characters can move and attack in any order, as long as they have stamina left. That means a unit is not locked into the usual move-then-act structure.

Players can reposition, strike, use skills, and keep pushing an offensive line when the situation allows it. The result is a faster style of tactics where aggression, momentum, and resource management all matter.

Between missions, the game shifts into Off-Time Segments. These scenes let players spend time with allies, learn more about their personal stories, and better understand the world around them.

Building relationships also unlocks new combat skills, so the visual novel side feeds back into the tactical layer. It gives the cast more weight while making party development feel tied to actual bonds rather than menu progression alone.

The updated Steam demo includes five story chapters and offers around two to four hours of play, according to the announcement. For players who want to test the game before launch, it now gives a more current sample of the writing, music, battle flow, and overall direction.

Stratagem Lost also features a professional voice cast, including Amanda Hufford, Joshua Waters, Gianni Matragrano, and Allanah Fitzgerald. Music is composed by dante gofar, whose soundtrack leans into live guitars and a heavy nu-metal groove that fits the game’s blunt, high-energy tone.

Stratagem Lost is currently in development for PC via Steam. A specific release date has not been confirmed yet, but the winter window places Hybrid Fiction Games’ debut tactical RPG in the final stretch of development.
